How to Choose an AI Consultant in the UK

Most UK organisations have already decided to use AI. The harder decision is who to trust with it, because the title ‘AI consultant’ now covers strategy advisers, freelance engineers, software resellers and full delivery teams, often with very little to tell them apart on a proposal.

According to the Office for National Statistics, approximately 35% of businesses in the UK with 10 or more employees are now employing at least one of the AI technologies, compared with about 12% at the end of 2023, although the majority of those businesses are using less than two AI tools. In fact, what serious AI consulting UK engagements are tasked with doing is to get that shallow adoption to yield measurable results, and picking the wrong adviser is the fastest route to losing the investment.

At RSK Business Solutions, we sit on the supplier side of these conversations every week. This guide explains the various types of AI consultant, the six-step process for selecting one, and a scorecard and the questions you should ask before you sign up.

What Does an AI Consultant Do?

An AI consultant assists a business in determining the domain in which the AI will be beneficial, whether the data will be relevant and how it will be done safely. The best consultants will re-engineer the process to fit the technology — not the other way around.

That distinction matters. McKinsey’s State of AI (August 2026) found that 73% of AI high performers have fundamentally redesigned their workflows, yet only 37% of all respondents attribute any EBIT impact to AI.

Types of AI Consultant in the UK

Not all AI consultants work in the same way. Determine what kinds of support you need before comparing companies.

Type  What you get  Best suited to  Watch out for
Global consultancy (Big Four and similar)  Board-level strategy, large teams and global benchmarks  Enterprises running multi-country transformation programmes  Premium fees; build work often passed to junior staff or partners
Independent freelance consultant  One specialist on a day rate  Short, well-defined technical tasks  Limited capacity and no cover if they become unavailable
Strategy-only boutique  Roadmaps, use-case prioritisation and governance frameworks  Organisations with an in-house team ready to build  A strategy document with no one accountable for delivery
Build-capable AI consultancy  Discovery, proof of value, custom build, integration and support  Mid-market and enterprise firms wanting one accountable partner  Check they are tool-agnostic rather than pushing their own product

How to Choose an AI Consultant: A Six-Step Process

  1. Define the problem and the metric

‘Cut invoice-processing time by half’ is a brief; ‘we need an AI agent’ is not. Agree how success will be measured before any supplier defines it for you.

  1. Decide between advice and delivery

If you have no in-house engineering team, a strategy-only adviser leaves you needing a second supplier to build what they recommend.

  1. Verify credentials

Ensure that their incorporation date and filing history is on Companies House and request Cyber Essentials certification, professional indemnity insurance and progress towards ISO/IEC 42001, the first international AI management system standard.

  1. Look beyond location

If you are searching for an AI consultant London teams can meet in person, bear in mind that around three-quarters of UK AI firms are registered in London, the Southeast or the East (DSIT AI Sector Study). Proximity alone will not narrow the field; capability should.

  1. Start with a fixed-scope proof of value

The main reasons cited for dropping generative AI projects after the proof of concept stage were due to lack of business value, rising costs, and insufficient risk controls, as well as inadequate data quality, according to Gartner.

  1. Lock down the contract

Put ownership of code, prompts and models in writing, confirm how personal data will be handled under the ICO’s guidance on AI and data protection, and agree a documented handover so you are not tied to one supplier indefinitely.

AI Consultant Scorecard: How to Weight Your Shortlist

Score each short-listed company on each criterion from 1 to 5 and multiply the score by the weight; then give all short-listed companies the same brief. This helps to keep it on the substance, not the presentation.

Criterion  Weight  What a strong answer looks like
Comparable delivery evidence  20%  Walks you through a similar project, including what went wrong
Data security and governance  20%  Names the hosting region, UK GDPR lawful basis and NCSC-aligned controls
Ability to build and integrate  15%  The same team scopes, builds and connects the solution to your systems
Commercial model and IP  15%  Fixed-scope pilot, running costs estimated and IP terms in writing
Named team and knowledge transfer  15%  Named people, documented handover and training for your staff
Sector understanding  10%  Knows your regulator, data sources and typical constraints
Communication and fit  5%  Plain-English answers and a willingness to challenge your assumptions

Questions to Ask Before You Sign

  • What will the AI decide on its own, and what will it escalate?

Gartner estimates only around 130 of the thousands of vendors claiming agentic AI offer genuine capability and predicts over 40% of agentic AI projects will be cancelled by the end of 2027.

  • Who exactly will work on our project?

Ask for names, roles and whether they are employees or subcontractors.

  • What will it cost to run after go-live?

Hosting, API usage, monitoring and retraining continue long after the build is paid for.

  • What happens to our data, models and documentation if we end the contract?

A confident supplier will have a clear, written answer.

How We Approach AI Consulting at RSK Business Solutions

We are a UK registered company, headquartered in Hildenborough, Kent and registered since 2009, with a development centre near Delhi, where we provide both consulting and delivery services. Each engagement is structured in the same way: discovery consultation, data preparation, custom model development, integration and continual optimisation. Our advice remains realistic as it’s the team that scopes the work that builds it.

Frequently Asked Questions

  • How much does an AI consultant cost in the UK?

This is based on scope and pricing model. To put it into perspective, IT Jobs Watch reports that in the UK, the median price for AI skills in a contract position is £555 per day, which increases to £575 in London. Consultancies may offer a fixed price for discovery or a proof of value and then quote a price only for the build when the scope is known.

  • Should I choose a Big Four firm or a specialist AI consultancy?

If you are looking to transform the board from a global perspective, then a global company will be the best choice. In most mid-market and enterprise sized projects, a specialist consultancy that can design, develop and integrate delivers quicker delivery, more senior engagement and one single team responsible for discovery to go-live.

  • Do I need an AI consultant if I already have a data team?

Yes, often, but for a more limited character. An in-house data team delivers an intimate understanding of your systems, an external consultant brings use case prioritisation, governance experience and additional delivery capacity. The goal should be knowledge transfer, to allow your team to operate and enhance the solution after handover.

  • What certifications should a UK AI consultant hold?

Look for Cyber Essentials as a minimum, ISO/IEC 27001 for information security and, increasingly, ISO/IEC 42001 for AI management. Check also on professional indemnity insurance, and how the firm incorporates UK GDPR and NCSC guidance into AI projects.

Conclusion

The right AI consultant is not the one with the most polished pitch. It’s the partner who understands your issue, proves value on your own information, develops what it suggests, and leaves your group capable to run it. A weighted scorecard and a fixed-scope pilot are the best way to uncover those qualities in less time than any sales meeting, and they’re the best defence a buyer has when hiring AI consulting UK services.

Whichever firm you choose, hold it to the standard you would expect from any AI consultancy UK businesses rely on: named people, clear ownership and honest answers about risk. If you would like to test your shortlist against a delivery-led partner, book a consultation with our team to discuss your use case.
